When you evaluate a new supplier, what do you usually check?
Price, lead time, and certifications are important—but they are not enough.
In the medical supply chain, a good supplier is not only about capability. It is also about consistency.
Can the supplier deliver the same quality batch after batch? Can they explain their process clearly instead of saying yes to everything? Can they respond properly when something goes wrong?
Problems can happen with any supplier. The real difference is how they handle them.
When I evaluate a new supplier, I do not only look at their promises. I look at how they think, how they communicate, and how they respond under pressure.
In the end, supply-chain stability is not built on claims. It is built on consistent behavior.

Many international clients ask me: “Do we need an office in China to manage suppliers properly?”
My answer is: not necessarily. But you do need reliable local ex*****on.
The supply chain does not manage itself. Suppliers need regular follow-up, samples need to be tracked, and production needs to be monitored.
You may not need the cost and complexity of a full China office. However, you need someone who can communicate with suppliers, check progress, solve problems, and make sure your requirements are followed.

Last week, a customer asked me to find replacement parts in China for dialysis equipment from Nipro, Fresenius, and B. Braun.
I reviewed the specifications, datasheets, required parts, and estimated annual quantities. My recommendation was simple: whenever possible, buy critical spare parts from the original manufacturer or an authorized distributor.

Some medical spare parts are not ordinary components. Blood pumps, valve pump assemblies, and other important moving parts can directly affect the performance and safety of the equipment.

A cheaper part may save money at the beginning, but the wrong part can lead to equipment failure, extra maintenance costs, and longer downtime.

A medical device supplier should be evaluated for year ten—not only for delivery day.
A veterinary monitor sold in 2016 recently developed a fault. By tracing its serial number, reviewing a short video, and locating an older spare part, we helped bring the machine back into use.
After-sales support is not simply a service attitude. It is the ability to preserve records, understand older products, stock critical parts, and provide a practical solution years later.

If your development schedule depends on samples, this video explains why “almost ready” is a project risk—not a meaningful status update.
A delayed sample can stop testing, approvals, and every decision that follows. Good follow-up means confirming the actual production status, a committed shipping date, and clear evidence of progress.
A sample may be small. The decision depending on it is not.

A lower factory price can lead to a higher total business cost.
For medical products, the quotation does not include everything that happens after delivery: registration, customs clearance, user training, complaints, spare parts, repairs, and after-sales support.
The better question is not only, “Can I buy it cheaper?”
It is, “Can I manage the full risk after I buy it?”

One test device almost delayed an entire OEM project.
Here's what happened.

A customer in Korea was developing a customized ventilator with a Chinese manufacturer.
To verify one special parameter, both sides had to use the same analyzer.
The customer was using a Swiss-made analyzer. But the factory in China had a different model.
Without the same testing equipment, the results could not be compared accurately.
The analyzer had to arrive at the factory within two weeks.

Sounds simple?
Actually, it wasn't.
